If you are new to sourcing water bottles from a Chinese factory, four terms get used in ways that are easy to mix up: OEM, ODM, Private Label and Custom Logo. They are not synonyms. Each one gives you a different level of control over the bottle, the lid, the artwork and the packaging, and each one fits a different order size, budget and time-to-market. This article lays out the four models side by side, gives you a decision framework, and shows the migration path if you start with one and grow into another.
Quick answer: which model fits you?
If you want a real stainless steel water bottle printed with your logo and you are ordering in the 500-5,000 unit range, OEM is the most common fit. If you want a factory-designed bottle adapted with your brand, ODM fits. If you want a factory's stock design sold under your label with minimal changes, Private Label fits. If you want a factory's existing stock bottle with your logo printed on it, Custom Logo fits. The four models differ on (a) who designs the bottle, (b) who owns the mould, (c) per-colour MOQ, (d) per-unit cost, (e) time-to-market, and (f) how much customisation is possible after artwork sign-off.

When OEM is the right choice
OEM is the right choice when you want a real stainless steel or Tritan water bottle in a specific capacity, lid family, colour and artwork, and you are ordering in the 500-5,000 unit per colour range. OEM is what most brand owners, importers, sports teams, schools, weddings and corporate gift programs default to in 2026. The trade-off is tooling fees (if you need a new colour or lid variant), longer sample-to-production lead times (30-60 days is typical), and a per-unit cost that is higher than ODM or Private Label. If you are building a product line that will run for 2+ years and you want full control over the bottle's design, OEM is the right starting point.
When ODM is the right choice
ODM is the right choice when you like a factory's existing bottle design but want it in your colour, with your logo and a small amount of customisation. The factory owns the mould, so you do not pay a tooling fee (or pay a smaller one for a new colour). ODM sits between OEM and Private Label on flexibility and on per-unit cost. If you are a mid-sized brand that wants a unique-looking bottle but is not ready to commit to a full mould cost, ODM is a realistic middle path.
When Private Label is the right choice
Private Label is the right choice when you want to launch a bottle under your brand with minimal customisation, fast time-to-market (often 20-45 days), and the lowest per-unit cost. Private Label is what most first-time Amazon FBA sellers, small distributors and test-and-learn brands use in their first 1-2 product cycles. The trade-off is that you share the bottle design with other buyers, you cannot make structural changes to the bottle, and your GTIN may need to share the factory's underlying SKU. If your goal is to validate demand before committing to a full OEM program, Private Label is a sensible starting point.
When Custom Logo is the right choice
Custom Logo is the right choice when you want a factory's stock bottle with your logo printed on it — typically for promotional products, events, sports teams, weddings, corporate gifts, or one-off campaigns. Per-colour MOQ is low (often 300-1,000 units), time-to-market is 30-60 days, and there is no tooling fee. Custom Logo is not a long-term product line; it is a way to put a logo on a real bottle for a specific moment. If you are ordering 50 bottles for a wedding or 500 bottles for a sports team, Custom Logo is the right model.

Migration paths: how brands grow from one model to the next
Most successful brand owners do not stay in one model forever. They start in one model and migrate to another as their volume, brand maturity and product line evolve.
- Custom Logo → Private Label. You launched a wedding or sports-team order with a stock bottle and your logo, and you now want to sell the same bottle to retail. Move to Private Label so you can control the packaging and the GTIN, while keeping the factory's bottle design.
- Private Label → ODM. Your Private Label product is selling well and you want a more distinctive look. Negotiate with the factory to adapt the stock design in a new colour or with a new lid. The mould is still factory-owned, so tooling cost is low or zero.
- ODM → OEM. Your ODM product is your best-seller and you want full control over the design. Pay the tooling fee (typically US$3,000-15,000 for a bottle mould), own the mould, and run the bottle as a true OEM program with your own GTIN, artwork, lid colour and packaging.
- OEM → multi-factory OEM. Your OEM program is scaling beyond what one factory can produce in a single run. Add a second OEM factory (in a different region) as a backup, or split volume between two factories. Keep one factory as your primary and the other as a 20-30% backup to de-risk your supply chain.
Frequently asked questions
Can a factory do all four models (OEM, ODM, Private Label, Custom Logo)? Most mid-volume and tier-1 factories can run all four. Chengpeng, for example, runs OEM, ODM, Private Label and Custom Logo programs in its Yongkang factory — the same stainless bottle, lid and artwork line can be configured for any of the four models. The difference is which one is the factory's default and which one they will quote you more aggressively. If you are unsure which model fits you, ask the factory to quote all four and compare. |
Which model is best for an Amazon FBA launch?Private Label or OEM, depending on your budget. Private Label is faster (20-45 days) and cheaper per unit, but you share the bottle design with other sellers. OEM is slower (60-90 days) and more expensive per unit, but you own the design, the GTIN and the listing. Chengpeng runs both — its Private Label program uses shared stock designs, while its OEM program uses a buyer-owned mould and full artwork stack. For a first FBA launch, many sellers start with Private Label and migrate to OEM after the first 1,000 units sold. |
Do I need to register a GTIN for an OEM bottle?Yes. GS1 defines a trade item as any product priced, ordered or invoiced at any point in the supply chain — meaning each colour, lid variant and capacity typically needs its own GTIN. In OEM, you own the SKU, so the GTIN is yours. In Private Label or Custom Logo, the GTIN may be shared with the factory or the underlying product. A factory like Chengpeng will help you register the GTIN per variant as part of the artwork-lock step (PO step 5). |
Is the tooling fee for OEM a one-time cost?Yes, the mould is yours after you pay the tooling fee. You can move production to another factory, sell the mould, or keep it as a backup. The trade-off is that if the design changes, you need a new mould. Chengpeng's typical OEM tooling fee for a stainless water bottle mould is in the US$3,000-8,000 band for 304 stainless, and US$5,000-15,000 for 316 stainless or a more complex lid-mechanism design. |
